Is Your Roofing Business Healthy? Numbers You Need to Know

Marcos Sierra, CEO of The Sierra Group, explains how revenue, profitability, balance sheets and cash flow reveal a roofing company’s financial health.

Many roofing contractors enter the industry through sales or production. They know how to close jobs or complete them, but running a company requires a different set of skills.

How to Avoid the Ignorance Tax in Roofing

Understanding your financials is about more than tracking revenue—it's about making smarter decisions that help your business grow. In this interview, Marcos Sierra, founder of Sierra Group, explains why contractors should monitor the financial health of their companies, avoid common accounting mistakes and build the right team to support long-term success.

“There are many individuals who might look healthy but are not,” Sierra told Roofing Contractor. He said the same can be true of a company.

Look Beyond Revenue

Revenue is one of the first numbers Sierra watches, but it tells only part of the story. Contractors also need to understand profitability: what the company keeps after the work is complete and the bills are paid.

That requires more than a profit-and-loss statement. Sierra said contractors should also review the balance sheet and cash-flow analysis, including expenses, projections, accounts receivable and accounts payable. Together, those reports function like vital signs in a medical exam.

A doctor considers several measurements before making a diagnosis. In the same way, owners need multiple financial reports to know whether their company is healthy or simply surviving.

Sierra recommends reviewing reports weekly, with some key metrics tracked daily through a dashboard. The important part is not just seeing the numbers, but knowing what they mean.

Choose Advisers Who Understand The Business

A strong financial team may include an accountant, bookkeeper and tax attorney.

Sierra recommends hiring advisers who understand construction and can help owners build the right structure and protections. That experience matters because companies at different revenue levels often need different specialties.

He learned that lesson after going through several accountants before finding the right fit. Each change added expense and required time to migrate systems and rebuild the financial setup.

When vetting accountants, Sierra suggests asking two questions:

  1. Do you focus on cash-basis or accrual-basis accounting? For construction businesses, Sierra’s answer is accrual.
  2. Can you provide references from three contractors like me, with similar needs and revenue levels?

Stay Involved and Learn the Language

Hiring advisers does not mean handing off every financial decision. Sierra compares that approach to seeing a doctor but refusing to participate in decisions about your own health.

Contractors should attend financial meetings and learn the language used there, including forecasting, budgeting, capital expenditures, enterprise value, job costing and cash flow. Understanding the terms helps owners follow the discussion and participate in decisions.

The goal is not mastery. Sierra aims for 60% to 70% proficiency, enough to avoid what he calls the “ignorance tax.” Once someone owns a business, he said, that person is responsible for what happens under it, including the finances.

Learn Before a Mistake Becomes Expensive

Sierra paid that “ignorance tax” when his company failed to plan properly for taxes. The business believed it had finished the year in a reasonable position, only to discover it owed payments it had not made. The surprise nearly put the company out of business.

Another mistake was not asking experienced people for help sooner. Sierra found that others in the industry were willing to describe the problems they had faced and explain how they recovered.

For roofing contractors, financial excellence starts with a clear view of revenue, profitability, expenses and cash flow. It also requires the right advisers, regular owner involvement and a willingness to learn before a mistake becomes expensive.
